The 5S Audit Workflow

A systematic framework to maintain workplace organization, safety, and efficiency using the 5-step methodology and actionable auditing.

Step 01

Sort (Seiri)

The first step of the audit is to identify unnecessary items. If it doesn't belong, it must be removed to eliminate clutter and hazards.

Audit Check:

Are there broken tools, scrap materials, or obsolete documents in the workspace?

Set in Order (Seiton)

"A place for everything, and everything in its place." The audit verifies that necessary items are organized, labeled, and accessible.

  • Shadow Boards: Tools have outlines.
  • Floor Marking: Walkways and storage defined.
  • Labeling: Nothing is anonymous.

Step 03

Shine (Seiso)

Cleaning is inspection. This step ensures the workspace is clean, machines are maintained, and sources of grime are eliminated.

Goal:

Identify leaks, cracks, or misalignment through rigorous cleaning routines.

Standardize (Seiketsu)

This is the scoring phase. Use the template to score the area (1-5) against the visual standards. High scores require documentation and checklists.

Step 05

Sustain (Shitsuke)

Common Questions

How often should we audit?

Consistency is more important than frequency, but generally: Weekly for new implementations to build habits, and Monthly for mature areas to sustain standards.

Auditing too rarely (e.g., annually) allows entropy to set in, making the "clean up" effort overwhelming.

What defines a "Level 5" score?

A score of 5 doesn't just mean "clean." It means Sustainment.

Level 3 is usually "Standardized" (rules exist). Level 5 means the team follows the rules by habit without being told, and they actively look for ways to improve the standard.

What do I do with low scores?

A low score is data, not failure. Every item scoring below a target (e.g., 4.0) must trigger an entry in the Kaizen Newspaper (Action Plan).

Assign an owner and a due date immediately. If you audit without assigning actions, you are just watching the process fail.
2.0 ACTION PLAN

Why track the trend over time?

A single audit is a snapshot that can be "staged." A trend line reveals the truth.

If the trend line is flat or declining, your Sustain (5th S) system is broken. We want to see a gradual upward trend toward the target zone (4.0+).
